What an AI SEO Agency Actually Does (and How to Choose One)
by the AEO GEO Labs team6 min read
An AI SEO agency is a firm that optimizes a company's visibility in AI-driven search: Google AI Overviews and AI Mode, ChatGPT, Gemini, Perplexity and Microsoft Copilot, on top of classic rankings. Good ones fix crawl access, restructure pages so engines quote them, build third-party mentions, and measure how often AI answers name you. Choose one by its measurement, not its promises.
tl;dr
- 1"AI SEO agency" means two different things: agencies that use AI tools to do SEO, and agencies that optimize for AI search. Ask which one you are buying.
- 2The real work spans three layers of search optimization: SEO so engines find you, AEO so they quote you, GEO so they recommend you.
- 3The best filter is measurement. An agency that can't show you a repeatable way to track AI answers can't show you progress.
- 4Treat any guaranteed placement in ChatGPT or AI Overviews as a red flag.
What does an AI SEO agency do?
An AI SEO agency does one of two jobs, and the label alone won't tell you which. Some agencies use AI tools to produce SEO work faster, such as content drafts or keyword clustering. Others optimize your brand for AI search engines, so that AI answers mention, cite and recommend you. The second is what most buyers mean in 2026.
| Agency that uses AI for SEO | Agency that optimizes for AI search | |
|---|---|---|
| Main goal | Cheaper or faster classic SEO output | Mentions, citations and recommendations in AI answers |
| Typical deliverables | AI-assisted content, keyword clusters, automated reports | AI answer tracking, page restructuring, entity and schema work, third-party mentions |
| How success is measured | Rankings and organic traffic | Share of answer across engines, AI referral traffic, plus rankings |
| Main risk | Thin, mass-produced pages | Vague "AI visibility" claims with no tracking behind them |
Both can be legitimate. The risk on the first path is volume over quality. Google's guidance on using generative AI content warns that generating many pages without adding value for users may violate its spam policy on scaled content abuse. The risk on the second path is selling a dashboard instead of doing the work.
What AI SEO services should include
AI SEO services should cover crawl access, quotable content, structured data, entity consistency, off-site mentions and measurement. If a proposal skips any of these, ask why.
- AI crawler access. A check that robots.txt and any firewall or CDN rules let in the crawlers you want, such as OAI-SearchBot for ChatGPT search, and that key content renders without JavaScript.
- Indexing and technical SEO. As of October 2026, Google's documentation on AI features says pages need to be indexed and snippet-eligible to appear in AI Overviews and AI Mode. Classic technical SEO is part of the job.
- Answer-first page structure. Rewriting commercial pages so the first sentence answers the main question, with definitions, comparison tables and FAQs engines can lift.
- Structured data. Accurate Organization, Product, FAQPage and other schema that match what the page actually says.
- Entity consistency. The same company name, description and category across your site, profiles, directories and review platforms.
- Off-site mentions. Earning coverage on the reviews, comparisons, publications and communities engines cite for your category.
- Measurement. A fixed list of buyer questions run through each engine on a schedule, with results you can inspect.

How to choose an AI SEO agency: 8 questions to ask
The fastest way to choose an AI SEO agency is to ask questions that only a practitioner can answer well. Ask all eight on the first call.
- "Which engines do you track, and how?" A good answer names specific engines and a method: a fixed question set, repeated runs, and a record of mentions, links, position and description.
- "What buyer questions would you track for us?" They should propose questions with purchase intent, not just your brand name.
- "How do you separate noise from change?" AI answers vary between runs. A good agency repeats prompts and looks at trends, not single screenshots.
- "What will you change on our site in the first month?" Expect specifics: crawler rules, page rewrites, schema fixes. Not "strategy alignment".
- "What do you do off-site?" GEO depends on what other sites say about you. Ask how they earn mentions, and make sure it is not paid link schemes.
- "How do you tie this to revenue?" Look for AI referral traffic and conversions in your analytics, not mention counts alone.
- "What don't you know?" A credible agency admits open questions, such as whether llms.txt affects citations. Confidence about everything is a warning sign.
- "Will you share every change you make?" Google's own advice on hiring an SEO lists this question, and it applies even more when the work is new.
Before the call, run your own site through the AI crawler checker. If it flags blocked AI crawlers, you have a concrete test: see whether the agency spots the same issue unprompted.
Red flags when hiring an AI SEO agency
The biggest red flag is a guarantee. Nobody outside OpenAI, Google, Perplexity, Anthropic or Microsoft controls what their models say, so a promise of guaranteed placement is a promise nobody can keep.
| Red flag | Why it matters |
|---|---|
| "Guaranteed placement in ChatGPT" | No one outside the engine controls its output |
| A proprietary "AI score" with no method | You can't verify it or compare it to anything |
| Hundreds of AI-written pages as the main deliverable | Risks Google's scaled content abuse policy |
| No baseline before work starts | Without a starting point, progress is unprovable |
| Reporting that shows only screenshots | Single answers vary, so screenshots prove little |
| Silence on classic SEO | AI engines find pages through search indexes |
Ask to see a sample report. If it shows rankings and traffic but nothing about AI answers, you have your answer.
Our view: if two agencies look similar, pick the one whose measurement you understand. You can judge results only if you trust how they are counted.
Frequently asked questions
What is the difference between an AI SEO agency and a regular SEO agency?
A regular SEO agency optimizes for rankings and organic clicks on search results pages. An AI SEO agency adds work aimed at AI answers: tracking how ChatGPT, Gemini, Perplexity, Microsoft Copilot and Google AI Overviews describe your brand, restructuring pages so engines quote them, and building third-party mentions. The best AI SEO agencies still do classic SEO, because AI engines find pages through search indexes.
Are AI SEO agencies worth it?
An AI SEO agency is worth it when your buyers ask AI assistants for recommendations before they buy and your brand is missing from those answers. It is less likely to pay off if your site has basic SEO problems that an in-house team could fix first. Measure a baseline before you hire, so you can judge whether the work moved anything.
How long does AI SEO take to show results?
As of October 2026, engines that search the web live, such as Perplexity and Google AI Overviews, can reflect site changes within weeks. What a model learned during training changes more slowly, usually only with a model update. Expect early movement on retrieval-based answers in the first one to three months, and treat any timeline promised without a baseline as a guess.
Can an AI SEO agency guarantee results in ChatGPT?
No. ChatGPT's answers are generated by OpenAI's systems and vary between runs, users and model versions. An agency can improve the inputs ChatGPT relies on, such as crawl access for OAI-SearchBot, page structure and third-party mentions, and measure the change. A guarantee of placement is a red flag, in the same way Google warns that no one can guarantee a number one ranking.
